Core Principles

Decompose the skill

Dharmesh Shah: "I have custom software that I've written that will say, 'Okay, here are the points at which the audience laughed.' Actually audibly laughed. That's the only way it counts. And this actually... and it comes down to this metric that standup comedians use called LPM laughs per minute."
Master public speaking by breaking it down into measurable sub-skills like slide design and humor. Use objective data, such as laughs per minute, to optimize your performance based on audience engagement.

Visualize the entire sequence

Matt Abrahams: "Visualization is a really useful technique and you see yourself not just in the moment of speaking, but getting up to the stage, seeing it being well received, thinking about how you step off the stage. We see athletes do this kind of thing all the time, and there's good research to say that this desensitizes people."
Desensitize your brain to anxiety through detailed mental visualization. Imagine the full sequence from walking onto the stage to the final audience response to gain a greater sense of agency.

Identify the five-second moment

Matthew Dicks: "It's a moment of either transformation, meaning I'm telling you a story about how I once used to be one kind of person and now I'm a new kind of person. Or more common is realization. Which is I used to think something and then some stuff happened and now I think a new thing."
Every compelling story centers on a singular moment of internal transformation or realization. Build your entire narrative around this specific five-second flip in perspective.
Matthew Dicks: "这是一个转变时刻,要么是我讲述自己从一种人转变为另一种人的故事,要么更常见的是顿悟时刻——我过去持有某种想法,经历一些事情后,现在有了新的想法。"

Abandon safe corporate norms

Matthew Dicks: "Because to be a storyteller means you have to separate yourself from the herd, and in their mind, that risks them getting picked off, right? Getting picked off by some predator. But the alternative is you're in the herd, which means you're forgettable."
To stand out, move away from forgettable corporate standards like dry pie charts. Embrace vulnerability and use vivid imagery to create a more memorable connection with the audience.

Debug existing mental software

Tristan de Montebello: "The day I understood that speaking was a subconscious flow-oriented process and not a conscious process, completely changed the way I approached it. So instead of thinking tactics and frameworks and adding more to the outside of the things I need to think about, when I realized when I speak best, I'm actually not thinking about speaking."
Public speaking is a subconscious meta-skill that requires fixing root causes rather than adding more frameworks. Focus on debugging the mental 'bugs' that cause anxiety rather than managing surface symptoms.

Embrace the power of the pause

Tristan de Montebello: "The root cause of having lots of filler words or racing in your speaking, is that you probably struggle to feel comfortable slowing down, relaxing, or even pausing when your mind is racing and you feel pressure. Solve that, and not only do the filler words take care of themselves, but the racing takes care of itself and you suddenly have more mind space."
Eliminating filler words is about becoming comfortable with silence. Embrace the pause when your mind is racing to create mental space for your next thought instead of rushing to fill the gap.

Use flexible talking points over scripts

Failure: "I just froze. I couldn't remember what I was supposed to say. It was the first ever time in my life I'd rehearsed a talk word for word. Usually, I have talking points and I'd ad lib and things get mixed around and it's kind of informal."
Over-scripting leads to cognitive blocks and total freezes if you lose your place. Rely on flexible talking points to allow for a more resilient, natural, and conversational delivery.

Common Mistakes to Flag

  • Over-scripting - Rehearsing word-for-word creates cognitive blocks and makes you less resilient to disruptions or losing your place.
  • Looking down to think - Looking at the floor signals uncertainty and lack of confidence; looking up and to the side projects thoughtfulness.
  • Focusing on filler words - Obsessing over 'ums' and 'uhs' increases cognitive load; you should focus on the root cause like pacing and comfort with silence.
  • Hiding behind data - Relying on dry charts instead of personal vulnerability and storytelling makes your message forgettable and less impactful.
  • Adopting a professional persona - Stiff, formal versions of yourself create a barrier between you and the audience that prevents authentic connection.
