I — Methodology Framework (Interpretation)

1. Innovation must meet three criteria simultaneously: New Elements (new technology/new positioning/new solution) + Value Increment (better than existing solutions) + Feasibility (capable of implementation with available resources), none can be missing
2. Innovation without value is just "creativity", and innovation that cannot be realized is just "fantasy"
3. Recombinative Innovation: Seek externally, combine existing elements in new ways. Key conditions are diverse environments and efficient connections
4. Three steps of Recombinative Innovation: Create a diverse environment → Collect elements using the Innovation Treasure Map (5 layers, 10 zones) → Recombine and verify
5. Innovation Treasure Map 5 layers & 10 zones: Peer Layer (close-range reference) → Cross-industry Layer (transplant from other industries) → Prototype Layer (reference from history/nature) → Environment Layer (utilize environmental characteristics) → Time-Space Layer (changes in time/space dimensions)
6. Mutational Innovation: Explore internally, generate new features through "controlled mistakes"
7. Three steps of Mutational Innovation: Dismantle (decompose product structure) → Modify (subtract/copy/rearrange/change attributes) → Verify

• Dyson Bladeless Fan (Mutational Innovation - Subtract): Subtract the "important component" of fan blades → safer for children, lower noise, sci-fi appearance → has value increment and is feasible
• Transsion Four-SIM Card Phone (Mutational Innovation - Copy): Copy SIM card slots to four, useless in China but a rigid demand in Africa (high cost of calls between different operators)
• TOTO Sink-Toilet Combo (Mutational Innovation - Rearrange): Put the related tasks of hand washing and toilet flushing in one framework, install the faucet on the water tank, saving water and space

A2 — Future Trigger Scenarios

• Severe homogenization of products/services, need for differentiated breakthroughs
• Team is experiencing creative exhaustion, brainstorming always repeats old ideas
• Need to systematically explore innovation directions instead of waiting for inspiration
• Existing products need major revisions or new product lines to be launched

• "Need new ideas"
• "How to innovate?"

• "Brainstorming is useless"
• "Too many competitors, how to stand out"

• vs. evolution-strategy: Innovation methodology is a specific technique for the "mutation" step in evolution strategy; evolution strategy manages the entire cycle, while innovation methodology manages "how to mutate"
• vs. structured-thinking: Structured thinking is "dismantling and analysis", while innovation is "recombination/mutation creation"; structured thinking can be used to dismantle products (first step of Mutational Innovation), but the purposes are different

E — Executable Steps

Step 1: Choose innovation path and prepare the environment

• Decide between "Recombinative" or "Mutational": Choose Recombinative for cross-domain breakthroughs, choose Mutational for product iteration and upgrading
• If Recombinative: Ensure the team has diversity (members with different backgrounds), establish the "Yes...And..." communication rule
• If Mutational: Prepare a complete list of product/solution dismantling
• Completion criteria: Clear selection of innovation path, and team/environment conditions are ready

Step 2: Collect/modify elements

• Recombinative: Scan layer by layer using the Innovation Treasure Map —
  • Peer Layer: What practices of competitors are worth referencing?
  • Cross-industry Layer: What mature solutions from other industries can be transplanted?
  • Prototype Layer: Are there solutions to similar problems in history or nature?
  • Environment Layer: What underutilized environmental characteristics exist in the usage scenario?
  • Time-Space Layer: What happens if the timeline is lengthened/shortened, or space is enlarged/shrunk?
• Mutational: Perform modification operations on the dismantled elements —
  • Subtract one (preferably an important component)
  • Copy one (in what scenario is copying valuable?)
  • Rearrange (separate and place in a new position, or integrate originally separated things)
  • Change attributes (enlarge/reverse a certain attribute)
• Completion criteria: Produce at least 3 candidate innovation solutions

Step 3: Verify the three elements of innovation

• Check the three criteria for each candidate solution:
  • New Elements: Is there truly new content? (Not just rebranding)
  • Value Increment: Is it significantly better than existing solutions in a certain aspect?
  • Feasibility: Can it be implemented with current capabilities and resources?
• Only when all three criteria are met can it proceed to practice; otherwise, return to Step 2 for iteration
• Completion criteria: At least one solution meets all three criteria, and an implementation plan is formulated

B — Boundary

• Pure execution-oriented optimization (such as reducing costs by 10%, increasing speed by 5%), which does not require new elements and does not belong to the category of innovation
• Extremely time-sensitive scenarios (verification of the three innovation elements requires time)
• Situations with insufficient basic capabilities (when "feasibility" is not met, innovation is just fantasy)

• Only new elements without value increment: Innovate for the sake of innovation, resulting in products no one uses
• Recombination becomes plagiarism: Directly take others' elements without real recombination and value addition
• Skip verification and launch directly: Invest a lot of resources without all three criteria being met, leading to high-risk failure
• Obsessed with collecting elements without recombination: The Innovation Treasure Map becomes knowledge hoarding, never taking action

• The Innovation Treasure Map is a good framework, but lacks priority guidance on "how to judge which of the 10 zones is most likely to produce good ideas"
• The "subtract" operation of Mutational Innovation is suitable for hardware products, but its applicability to software/service products is not clear enough
• Lacks quantitative methods for "how to evaluate the magnitude of value increment", which is prone to subjective judgment
